At $10K MRR, your sales motion can’t rely on a hired gun. You don’t have the revenue to justify a $120K+ quota carry, and your product probably isn’t mature enough for a sales operator to close deals.
Instead, build yourself into the sales role first. Then systematize it.
The founder sales phase ($0–$20K MRR):
Your job is to talk to customers and close deals. Not because you’re a good salesman, but because you understand the product well enough to unblock objections. Set a quota: 10 customer conversations per week. Run them yourself.
Document every conversation. What questions come up? What’s the sticking point? What closes the deal? This is your sales playbook.
The repeatable phase ($20–50K MRR):
Hire a freelance/contract sales operator, not a salary hire. Spend $3–5K/month on someone who can:
- Run discovery calls from your playbook
- Follow your closing script
- Qualify and handoff to you for final conversation
You still close. They qualify. This takes 20 calls/week down to 5.
The delegation phase ($50K+ MRR):
Your sales operator closes 60% of deals. You close the remaining 40%—the deals that need founder credibility or complex negotiation. You’re managing, not grinding.
Only hire a full-time salesperson when you hit $50K+ MRR with predictable unit economics. Before that, you’re wasting cash.
Quick math:
- Month 1–3: You sell (no cost, high learning)
- Month 3–12: Contract operator + you (cost: $3–5K/month, sustainable at $10–30K MRR)
- Year 2: Full-time hire once you hit $50K+ and 40%+ of deals close without founder involvement
Most SaaS founders hire too early and spend their runway on sales overhead. Start with yourself, systematize, then delegate. That’s how $10K MRR becomes $50K MRR.
